A lunch set is not one product. It is three products with three different targets travelling in one thermal envelope:
- The hot main needs to stay hot.
- The cold side needs to stay cold and structurally crisp.
- The iced drink needs to stay cold and, critically, needs to stay upright and sealed.
Put them in one closed bag and the bag becomes a small mixing chamber. Heat and steam move from the hot container towards the cold ones; the cold cup sweats and puts liquid water on the outside of paper packaging; and every item is free to shift when the bag is carried on a bike or set down on a car seat.
The food safety consequence is the part worth writing into your operating standard, because it is the one with a published, checkable number attached. The USDA Food Safety and Inspection Service states that bacteria grow most rapidly between 40 °F and 140 °F (about 4 °C to 60 °C) and can double in number in as little as 20 minutes, and that hot food should be held at or above 140 °F while cold food is held at or below 40 °F (USDA FSIS, "Danger Zone" (40 °F – 140 °F)). FSIS also states plainly that merely keeping food warm — between 40 °F and 140 °F — is not safe, and applies a 2-hour rule to take-out and delivered food, cut to 1 hour above 90 °F (USDA FSIS, Safe Handling of Take-Out Foods).
That reframes the question. Mixing hot and cold in one bag does not just cost you quality points on a rating; it accelerates both items towards the middle of the danger zone at exactly the moment when nobody in your kitchen can see the food any more.
The Decision Rule: Three Tiers, Not One Policy
Most complaint patterns disappear once you stop treating "hot + cold + drink" as a single packing decision and split it into three.
Tier 1 — Always separate: the iced drink
Give the drink its own compartment or its own bag on every mixed order, with no exceptions and no courier judgement involved. Three reasons stack up:
- Condensation. A cold cup wets whatever it touches. Paper and board packaging loses stiffness when wet, and a softened base is how a stable-looking bag turns into a spill halfway through the route.
- Tipping. A cup is the tallest, narrowest, highest-centre-of-gravity item in the bag. It is the item most likely to fall over and the one whose failure is most visible.
- Ice. Ice next to a hot container is the fastest thermal loss in the whole set, and diluted drinks are a complaint category customers photograph.
Tier 2 — Divider is enough: short route, sealed containers, tolerant cold side
One bag is defensible when all of the following are true:
- Both the hot and cold items are in individually closed, leak-resistant containers — not open trays with film.
- There is a real physical barrier between them: a board divider, a rigid insert, or better, a single container whose compartments are moulded in.
- The cold side is tolerant — pickles, a dressed grain salad, a dense slaw — rather than leafy greens, fresh cut fruit, dairy-based dessert, or anything with a crisp coating.
- The route is inside the transit window you have actually tested (see the counter test below), not the window you assume.
- The set is not riding in a stacked multi-order bag or waiting at a pickup shelf.
Tier 3 — Split into two bags: anything else
Move to two outer bags — hot in one, cold plus drink in the other — when any single trigger below is present. One trigger is enough; they do not need to combine.

Pack-Out Order for a Mixed Lunch Set
Sequence matters as much as the container choice, because it decides what happens when the bag moves.
- Hot main at the bottom. It is the heaviest and most stable item, and a low centre of gravity is what keeps the whole bag upright.
- Barrier layer above it. A board divider, a rigid insert, or the base of a second container — anything that stops direct contact and blocks the direct steam path.
- Cold side above the barrier, sealed. Never resting on the hot lid.
- Drink last, in its own slot or its own bag. Upright, lid fully seated, sleeve or holder engaged.
- Fill the void space. Napkins, a folded board sheet, or dunnage. Empty volume is what lets items rotate and tip.
- Close the bag and lift it once. If anything shifts audibly in that single lift, the pack-out failed before it left the counter.

Set Your Own Thresholds: The 20-Minute Counter Test
Do not adopt someone else's transit-time number. Your dishes, containers, and city produce your own. This test takes one lunch service to run and gives you a defensible threshold.
- Build three identical lunch sets from your real menu — hot main, cold side, iced drink.
- Pack set A as one undivided bag, set B as one bag with a divider, set C as two bags.
- Close all bags exactly as a courier would, and leave them on the counter, undisturbed, for 20 minutes. Then repeat with a second batch at your 90th-percentile actual delivery time.
- Open and record, for each set: hot main core temperature, cold side temperature, ice remaining in the drink, condensation on the outside of any paper container, coating crispness, and whether any lid has shifted.
- Repeat once with movement — carry the bags around the block, or drive a short loop — because a bag that is stable on a counter is not the same test as a bag on a scooter.
- Set your split threshold at the shortest time at which any set fails a criterion you would not want a customer to see, then subtract a safety margin.
Use a probe thermometer for the temperature readings, not a hand test, and keep the numbers in the same sheet you use to log complaints. The pairing is what lets you tell whether a packaging change actually moved anything.
Make the Separation Structural, Not a Courier Decision
The largest and most durable reduction in complaints usually does not come from better instructions. It comes from removing the decision. If the separation is built into the container, every order gets it, including the order packed by the newest team member during a rush.
Three structural moves are worth pricing:
1. Replace "two containers plus a divider" with one compartmented container. For meal sets, moulded compartments hold portions apart mechanically and give you one lid to seal instead of two. A dual-layer sugarcane pulp container at 250×165 mm with 46/70 mm depths does the same job vertically when your set is main-plus-topping rather than main-plus-side.
2. Give the drink a carrier that is not the food bag. Rim-matched cup families are what make this cheap to operate: PET cold cups run in 90 mm, 93 mm, and 98 mm rim diameters — for instance a 90 mm 10 oz/280 ml cup (top Ø90 × H90 × bottom Ø53 mm) and a 98 mm 12 oz/380 ml cup (top Ø98 × H106 × bottom Ø55 mm), with dome lids in the matching 90 mm and 98 mm rims. On top of that sit 90 mm and 98 mm cup sleeves, four-cup bagasse carriers in separable and non-separable versions, and dedicated PE single-cup and double-cup bags sized to the 98 mm rim (single-cup bag H28 × W16 cm with a 4.5 cm bottom gusset; double-cup bag H28.5 × W31 cm). A 12.5 cm silicone-coated leak-proof paper disc suitable for 95–98 mm cup rims is the option to compare when you are trying to reduce splash without adding a sealing machine. Note the PET cup specification states a −10 to 50 °C range, which is another reason those cups do not belong against a hot main.
3. Converge your set formats before you print anything. Every additional container geometry multiplies the pack-out variants your team has to remember. Fewer geometries with matched lids means the correct configuration is also the easy one. One honest limitation: we supply containers, lids, cup carriers, and cup bags — we do not list insulated or cooler bags in our catalogue, so if your fix requires an insulated dual-chamber courier bag, that part of the system needs a different supplier. What to Verify Before You Order Anything
Run these checks against samples of your own dishes, not against a spec sheet:
- Lid seat. Fill the container with the actual hot main, seal, invert for 10 seconds over a tray. Any liquid at the rim is a fail.
- Compartment wall height. Fill both compartments to real portion size, then tilt 45°. Sauce should not cross the wall.
- Stack behaviour. Load two full sets on top of each other for 20 minutes. A lower lid that deforms on the counter will deform worse on the road.
- Wet-hand grip. Handle a cold container with wet hands; a container the courier cannot hold securely is a spill in waiting.
- Cup and lid rim match. Confirm the lid rim number matches the cup rim number as a written spec on the quote, not by eye, so a reorder cannot drift.
- Document scope. Ask which food-contact and material documents can be provided for the specific SKU, quantity, and destination market you are actually buying — that scope is confirmed per SKU and destination, not assumed from a category page.
On artwork: if you are moving to custom-printed compartmented containers, plan for a PDF dieline simulation or digital proof produced from your own files, with production starting only after you confirm that proof in writing. Build that confirmation step into your launch timeline rather than treating it as a formality.
Order Quantities and How to Start Small
